Stop Buying Hours. Start Buying a Mandate.

The future of commercial leadership is fractional. The way most of it is sold is not.

Key takeaways

Fractional leadership is mainstream. Gartner expects more than 30% of midsize enterprises to have a fractional executive by 2027.

  • Buying hours is the old model. It rewards activity and leaves the client managing a timesheet instead of a result.

  • Expertise plus AI changes the math. Faster decisions, insight with action attached and sharper judgment.

  • Evaluate a fractional or embedded commercial leader on five criteria: exact expertise, a written mandate, independence, range and speed with rigor.

The fractional model has grown up fast. The pool of fractional executives doubled from roughly 60,000 in 2022 to 120,000 in 2024, and 72% of CEOs plan to increase their use of fractional leaders in the next year. Life sciences is part of the shift. Search firms now describe fractional CMOs, CFOs and COOs as a core operating model, not a stopgap.

The timing is not an accident. Pharma faces a $300B+ loss-of-exclusivity wave through the end of the decade, and a traditional executive search still takes six (6) to twelve (12) months. Brand teams cannot wait three quarters for thinking they need this quarter.

The demand question is settled. The real question is how that leadership gets bought.

THE OLD WAY: BUYING A SLICE OF A CALENDAR

Most fractional arrangements are still priced on time. One to three days a week. A percentage of a full-time salary. That creates three problems. It rewards activity over impact. It caps the thinking at the hours purchased. And it treats an outside expert as a scaled-down employee instead of a source of outside perspective.

WHAT CHANGED: EXPERTISE PLUS AI

The problems on a commercial leader's desk today are narrow and deep: a direct-to-patient program that launched but never scaled, an omnichannel plan that cannot prove impact, an AI roadmap with no owner. A generalist on a three-day week learns on your dime. A subject matter expert starts with the pattern.

AI widens that gap. A senior expert who uses AI well compresses weeks of analysis into days, which delivers three things clients want: faster decisions, insight that arrives with action attached, and sharper judgment instead of more output. The senior hour is worth more than it was two years ago, and fewer of them are needed. Billing by the hour punishes that efficiency.

WHY NOT AN AGENCY OR A TRADITIONAL CONSULTANCY?

Agencies and consultancies do important work, and I have spent much of my career inside them. But three structural issues follow them.

Incentives: agencies earn on scope and media, consultancies on team size, and neither is paid to tell you to do less.

Continuity: North American agency turnover averaged 18% in 2024, against 13% across all U.S. industries, so the team that learns your brand this year may not be there next year.

Execution: by McKinsey's own count, roughly 70% of transformations fail. The recommendation is rarely the problem. The firm leaves when the deck is delivered, and no one stays accountable for making it work.

PARTNER BY MANDATE

At Kairos Meridian we call embedded commercial leadership Partner by Mandate. A mandate is not a block of hours. It is an outcome, written down and agreed to before the work starts, that both sides can point to at the end and say, "that got done."

Some mandates are simple and some are complex. Either way we deliver on three things: an output you can hold, a strategy you can act on, and results you can measure. That might be a 2027 omnichannel plan pressure-tested before the budget locks, or a measurable lift in new patient starts.

The old model is a time clock. Partner by Mandate trades it for accountability. We are not measured on how many days we showed up. We are measured on whether the mandate was delivered. Three things make that work:

  • The role follows the mandate. It flexes from strategist to operator and all points in between, based on what the mandate needs that week.

  • Paid on the value of the thinking. A fixed monthly retainer. No slide counts, no tactic counts, no reconciling hours.

  • Independent by design. No platform to sell and no media to mark up. AI-native in how the work gets done, with every deliverable signed off by a senior partner.

Fractional leadership is becoming standard. The next shift is from time-based to outcome-based, and buyers will stop asking "how many days a week?" and start asking "what will you own?"

HOW TO CHOOSE A FRACTIONAL LEADER

When should you bring in a fractional leader or embedded commercial leader?

A fractional leader, also called an embedded commercial leader, makes sense when a commercial priority needs senior ownership now and a full-time hire is too slow, too costly or the wrong fit. Three signals tell you it is time:

  • A priority with no owner. DTP, omnichannel and AI adoption often sit between functions. Everyone has a piece. No one owns the whole.

  • A deadline that will not wait for a search. A launch, a loss of exclusivity or a 2027 plan about to lock.

  • A problem your team has not solved before. Someone who has seen the pattern shortens the learning curve by quarters.

How do you evaluate an embedded commercial leader?

Score each criterion from 1 to 5. A score below 3 on any of the first three is a pass.

  1. Expertise in your exact problem. Ask: "Where have you done this before, and what happened?"

  2. A written mandate with a defined outcome. Ask: "What will you own, and how will we both know it worked?" If the answer is days per week, keep looking.

  3. Independence. Ask: "How do you get paid besides our fee?" The right answer is a short one.

  4. Range from strategist to operator. Ask: "Who will actually be in the room each week?"

  5. Speed with rigor. Ask: "How do you use AI, and who signs off on what I receive?"

Traditional executive search takes 6 to 12 months; fractional leader onboarding takes about 30 days

What does Kairos Meridian do?

We do the senior commercial work pharma brands need while the decisions are still open: building the strategy, sharpening the program and running it with the analytics to prove it. The work is our product.

What are your areas of expertise?

Commercial strategy in pharma & life sciences, with the deepest work in omnichannel, direct-to-patient, innovation, data and analytics.

What kind of businesses do you work with?

Small and mid-cap pharma brands in their first five years, the vendors selling into them, and the private equity firms holding related assets.

What don’t you do?

We don’t sell technology or media, and we don’t do the technical build: no media buying, campaign production or platform implementation, and no junior consultants doing the thinking. We take strategy through execution and bring the analytics to measure it, which keeps our work independent.

Are you a fractional executive service?

No. Fractional arrangements sell a percentage of someone’s time. We take interim leadership roles with a specific mandate, a defined goal, and an end date.

How do you price your projects?

Fixed fee, scoped to the question, the weight of the answer and operated with efficiency. Our pricing is not based on hours, headcount, and agency overhead.
